Gearbox problems that start small and end as a stopped truck
A HOWO or Shacman hauling aggregate or fuel does not fail suddenly. Gearbox faults usually begin with a hard shift into one gear, a faint noise in a single ratio, or oil seeping past a seal. By the time the driver reports a gear that will not engage, the synchroniser or the shift fork is often already damaged.
This guide explains the main wear items inside a heavy truck gearbox, how to diagnose them, and what to specify when ordering parts.
Main components and typical failure modes
- **Synchroniser rings**: wear on the cone and teeth causes grinding when shifting. Most common on second and third gear in stop-start work.
- **Shift forks**: pads wear, clearance increases, and the fork can crack. Symptoms include a gear that pops out under load.
- **Bearings**: input shaft, main shaft and countershaft bearings produce a rumble that changes with speed and disappears when the clutch is pressed.
- **Gears**: pitting or tooth breakage usually follows a long period of contaminated oil.
- **Seals and O-rings**: leakage at the input shaft, output shaft or selector housing.
- **Shift tower and air valve**: for range-change and splitter boxes, a faulty valve causes slow or failed range shifts.
Diagnosis before dismantling
- Confirm the oil level and condition. Metallic paste on the drain plug magnet is normal in small quantity; flakes or chunks are not.
- Check the clutch adjustment and release bearing. A dragging clutch mimics a gearbox fault.
- Road test through every ratio, noting which gear grinds, which one pops out, and whether the noise is load dependent.
- Check the range-change and splitter operation with the truck stationary, listening for the air valve.
- Inspect the gearbox mounts and the driveline angles; vibration can mimic internal noise.
Only after these checks should the box come out. Replacing a gearbox because of a dragging clutch is an expensive way to learn this lesson.
What to record for parts identification
Heavy truck gearboxes are built in several families, and the same model name can carry different ratios and internals. Record:
- Truck model, year and serial number.
- Gearbox model plate data, including the full model and serial number.
- Gear ratios if the plate is unreadable.
- The specific failed part, with a photograph of the damage.
Synchroniser rings, forks and bearings are not interchangeable across families even when the external dimensions look similar.
Rebuild or replace
A rebuild is normally the right choice when the housing, main shaft and gears are serviceable. Replace the unit when the housing is cracked, the main shaft is worn at the bearing seats, or multiple gears show tooth damage.
Rebuild scope should include all bearings and seals, not only the failed component. A new synchroniser running on a worn bearing will fail again quickly. Inspect the shift forks for cracks under magnification; a fork that is bent by a few tenths of a millimetre will cause a repeat complaint.
Oil and operating practice
Use the oil grade specified for the gearbox family and change it at the interval recommended for the duty cycle. Severe duty, dusty conditions and frequent trailer work shorten the interval. Check for oil transfer between the gearbox and the range-change housing if the design shares oil.
Drivers should avoid holding a gear with hand pressure on the lever, and should use the clutch fully. Most synchroniser wear comes from rushing shifts under load.
Ordering checklist
- Gearbox model and serial number.
- Part numbers for synchroniser rings, forks, bearings and seals.
- Quantity per overhaul, not per failed item.
- Photographs of the model plate and the damaged parts.
A complete rebuild kit ordered in one shipment costs far less than three separate emergency orders, and it keeps the truck out of the workshop for one period instead of three.
